Why is my retention dropping after I added a 5-second intro animation?

Hey everyone, I've been trying to improve my YouTube retention and recently added a custom 5-second intro animation to all my videos (I made it in After Effects with my channel logo and a whoosh sound). I thought it would look professional, but my average view duration has dropped from around 4:30 to 3:10 on my last three uploads. My audience retention graphs show a sharp spike in the first 5 seconds, then a cliff dive right after the intro ends. I'm wondering if this is a common mistake or if I'm doing something wrong with the animation itself.

I'm also curious if the algorithm is punishing me because of the drop-off, or if it's just a natural consequence of the intro. Should I remove the intro entirely, or is there a way to make it less jarring? I've seen big channels use intros, so I'm not sure if I should stick with it or just cut to the chase. Any advice would be super helpful!

That's a classic issue. Viewers today have zero patience for intros that delay the actual content. Even a 5-second animation can feel like an eternity if they're not invested yet. The spike you see is just viewers clicking away after the whoosh. I'd suggest removing the intro entirely, or at least moving it to the 15-20 second mark after you hook them with a strong cold open. If you really want to keep the branding, just overlay your logo in a corner during the first few seconds instead of a full-screen animation. Also, check your retention graph for the exact point of drop—if it's right at the end of the intro, that's your answer.

A sharp drop-off tells YouTube that your video isn't matching expectations, so it'll stop recommending it. I've seen creators fix this by simply cutting the intro and using a 1-second logo sting at the very end of the video instead. For my own channel, I removed my 3-second intro and my retention went up by 15% within a week. Also, consider using a pattern interrupt—start with a compelling hook like a question or a quick preview of the best part, then transition into your content. That way, you keep the professional feel without the dead time.

I also added a quick 2-second preview of the most interesting part right at the start, then transitioned into my main content.
