Shorts blowing up but zero subscribers – what am I doing wrong?

I'm using catchy hooks, trending audio, and editing in CapCut with captions. But people watch, like, and comment, yet they don't subscribe. I feel like I'm missing something fundamental. I've read that Shorts should drive subs to long-form, but my long-form videos get almost no views. Should I change my content strategy? Or is there a specific CTA or pattern that works better for converting viewers? Any advice from creators who've grown via Shorts would be amazing. Thanks!

Or do I absolutely need to step up to After Effects? Budget is tight, so free alternatives would be amazing. Any tips on blending modes, keyframing, or color correction to sell the effect?

Hey everyone, I've been struggling with viewer retention on my longer-form videos (10-15 mins). I know the first 60 seconds are crucial, but my hook seems to fall flat. I'm currently using a standard intro: 'Hey guys, welcome back to the channel. Today we're going to talk about X.' But analytics show a massive drop-off in the first 30 seconds. I've tried adding a teaser clip from later in the video, but it still doesn't hold. What scriptwriting techniques or structures do you use to keep people glued from second one? I'm editing in Premiere Pro and using YouTube Studio for analytics. Specifically, I'm looking for practical advice on how to structure the opening narrative.
